Fixing Inventory and Process Gaps Ahead of S/4HANA Upgrade

2 minute read

EXECUTIVE SUMMARY: One of the largest retail pharmacy chains in the U.S. planned to implement SAP S/4HANA but faced critical gaps in process documentation and inventory recognition. Catena Solutions led a phased readiness and implementation approach that resolved foundational issues, enabled a smooth go-live, and delivered fully automated order-to-cash and procure-to-pay processes.

The Challenge: ERP Readiness Gaps

As part of a large-scale ERP modernization initiative, a leading retail pharmacy chain set out to deploy SAP S/4HANA across its U.S. locations. However, limited process documentation and ineffective inventory recognition practices created significant barriers to implementation.

Without addressing these foundational issues, the organization risked inaccurate financial reporting, operational disruptions, and delays to the S/4HANA rollout.

The Solution: A Phased Transformation

Catena Solutions partnered with the client to prepare the organization for a successful SAP S/4HANA implementation through a structured, phased approach.

Phase One: Process Documentation

Catena brought in a team of auditors to document existing order-to-cash (O2C) and procure-to-pay (P2P) processes, creating a clear baseline for system design and future-state workflows.

Phase Two: Data Validation

A team of consultants validated accounting data across parallel systems. During this phase, the team identified that store-level inventory recognition processes were misaligned, resulting in discrepancies between point-of-sale activity and inventory records.

Phase Three: Inventory Optimization

Before the ERP implementation could proceed, Catena optimized inventory recognition processes at the store level. These changes ensured point-of-sale journal entries accurately reflected inventory levels and aligned with accounting requirements.

With incompatible processes and inventory systems corrected, the organization was ready to move forward. Catena consultants supported the client through the full SAP S/4HANA implementation, business continuity planning, and go-live from the legacy system.

The Benefit: Automated Processes & Scalable Operations

The results were fully automated O2C and P2P processes in a successful SAP S/4HANA ERP system implementation. Additional benefits included:

Simplified manual processes

Visibility into inventory and accounting data

Savings on overhead costs of item sales

Reduction in headcount

Fun Fact: At the time, this project was the largest POS implementation ever completed.
